There’s a moment in the life of every growing fintech platform when someone on the engineering team says: “We really should start automating our tests.”
Usually, it’s already too late.
Not too late in the sense that automation can’t help — it absolutely can, and it will. But too late in the sense that you’ve already lost something you can never fully recover: the context of why things were built the way they were.
We learned this firsthand while building and scaling a white-label banking platform that grew from 3 microservices to over 60, and from a handful of API endpoints to more than 900. The lesson was clear and expensive enough that we think every fintech founder and CTO should hear it before they make the same mistake.
When 10 Endpoints Become 900
In the early stages of any fintech product, automation feels like a luxury. You have two or three services, maybe a dozen endpoints. A single QA engineer can manually test the entire system in a day. The ROI of investing in automated test infrastructure seems marginal at best.
And so the team moves on. They ship features. They onboard customers. They integrate payment processors and KYC providers and card schemes. Quarter after quarter, the system grows — and nobody notices the testing debt accumulating beneath the surface.
Then one morning you look up and realize you have 60 microservices, 900 endpoints, three frontend platforms, multiple white-label brands, and a QA team that physically cannot regression-test the system before a release. Manual testing that once took a day now takes weeks — and even then, coverage is incomplete.
This is the 900-endpoint problem. And by the time you feel it, the cost of solving it has already doubled.
New features are developed faster with the use of AI, but that doesn’t solve quality problems. The 2025 DORA report found that AI amplifies the strengths of healthy teams but magnifies the dysfunctions of those carrying technical debt. When developers ship features faster with AI tools, the endpoint count grows faster too. Your 900 endpoints become 1,000, then 1,200, and the case for automation only gets stronger the more AI you use.
The Knowledge That Walks Out the Door
The most expensive part of starting test automation in fintech late isn’t the engineering hours required to write the tests. It’s the institutional knowledge you’ve already lost.
Fintech systems are built over years. Features are designed by specific product owners, implemented by specific developers, and tested by specific QA engineers — each of whom understood the business logic, the edge cases, the regulatory requirements, and the third-party integration quirks that shaped how things work.
But people leave projects. It’s the natural cycle of any long-running engagement. The developer who built your payment reconciliation service two years ago may be gone. The QA engineer who understood the nuances of your KYC onboarding flow across different jurisdictions may have moved to another team.
When you try to automate those 900 endpoints retroactively, the new team faces a painful reality: they weren’t there when the decisions were made. They don’t know why certain fields are required, why certain error codes are returned, or why the system behaves differently for customers in Germany versus the UK.
When you have 900 endpoints, you can’t add automation all at once. And if you try to write it at that point, you weren’t in the context of when it was developed. You don’t know all the nuances. And to know all the nuances, you need to research again, re-read documentation, talk to developers who wrote that feature — and they may no longer be on the project.

The result? You pay twice: once for the original development context you didn’t capture, and again for the expensive archaeology needed to reconstruct it.
This ‘archaeology’ is becoming even more treacherous in the age of AI. The 2025 Stack Overflow Developer Survey found that 45% of developers now find debugging more time-consuming because they are struggling to verify AI-generated logic. If you reach 900 endpoints by using AI but skip the automation, you aren’t just losing human context, you’re inherited a mountain of machine-generated code that nearly half your team will struggle to debug.
What “Starting Early” Actually Looks Like
Starting automation early doesn’t mean hiring a dedicated automation team on day one. It means writing automated tests at the same time you write the feature — as a natural part of the development process, not as a separate project that comes later.
On the banking platform we built, the automation QA engineer would review the upcoming sprint backlog, understand the features being developed, and begin writing test scenarios in parallel with the backend developer. By the time a feature was deployed to the test environment, automated tests were already waiting to validate it.
This parallel approach had immediate benefits beyond just test coverage. Developers received instant feedback after every deploy — no waiting for a QA engineer to pick up a ticket, set up test data, and manually verify behavior. If something was broken, the automated tests caught it in minutes, not hours or days.
But the long-term benefit was even more significant: every test became a living record of what was built and why.
Tests as Institutional Memory
When automation is written alongside development, each test captures context that would otherwise exist only in people’s heads.
On this project, the team used Allure Reporter to annotate every test with metadata that created a traceable history. Here’s how it worked in practice with a single endpoint — the address update API:
ANATOMY OF A LIVING TEST
Month 1
The “Update Address” endpoint is built. QA writes the initial test and links the original Jira feature ticket.
Month 4
A new requirement adds a country code field to addresses. QA updates the test, adds a link to the new ticket, and expands validations.
Month 9
A production bug is discovered — addresses don’t update correctly for German customers. QA links the bug ticket, adds a data provider for both UK and German locales, and verifies the fix.
Result
One test now carries the complete genealogy of that endpoint — the original feature, every modification, every bug fix. Any future engineer can open it and see the full story.
Beyond ticket links, each test recorded who wrote it, who developed the backend, and who owned the product requirement. If a test started failing a year later, anyone could see who to ask for context — and whether those people were still on the project.
Git blame on the test repository showed when each validation was added and by whom. This wasn’t just useful for debugging — it was a form of living documentation that stayed accurate because it was constantly exercised.
Compare this to the alternative: a new automation engineer arrives, faces 900 endpoints with no test history, and has to figure out expected behavior from scratch. No ticket links. No author tags. No record of what edge cases mattered. Every test becomes a guess based on incomplete information.
If a test starts failing, you can see who was the developer, check if they’re still on the project. You see who was the QA, check if they can help. If the QA is sick and the developer is gone, you can check who was the Product Owner and ask about the business logic. It’s all there in the test annotations.

They spend months researching business logic that existing developers may not remember. Tests are written without the context of original requirements. Edge cases are missed. The project takes 6–12 months to reach meaningful coverage — during which releases still depend on manual regression.
The incremental approach costs less in total, produces higher-quality tests, and delivers value from month one. The retroactive approach costs more, takes longer, and produces tests that are inherently less informed.

Automated tests — written at the time features are built, annotated with context — are one of the few ways to preserve that knowledge in a form that’s both machine-readable and human-understandable.
The cost of automation doesn’t scale linearly — the cost of not automating does. One engineer writing tests alongside development is a modest, steady investment. A team of engineers retroactively covering 900 endpoints without context is an expensive, high-risk project.
“We’ll automate later” is the most expensive sentence in software engineering. Not because test automation in fintech is expensive, but because the context you lose while waiting is irreplaceable.
